做CIO的日子(3)

CIPO到底是干吗的呢?和上个公司一样,最终目的就是为了帮助实现卓越的业务。在新公司我定了个部门内工作底线,就是指导我们全部门人工作的准则,具体有四条,1.建立以客户为主的工作态度,这里由于历史原因,以前的IT支持都是非常集中化的,所以拒绝客户要求已经习以为常了,现在我要扭转这种局面,所以第一件事就是要求每个人来identify自己的客户并且来确认客户的期盼值。2.建立强有力的团队和清晰的组织机构,要满足客户的需求就不能只是嘴上空唱,需要有能deliver的能力,我接手的团队离这种能力还差了许多,因为以前的工作他们主要靠中央IT来支持,自己通常扮演桥梁的角色,而且由于分工不清,导致业务支持极端混乱。3.评估任务的先后次序,调整工作中的重点。发现这里几乎没人知道到底有多少需求,那些重要,那些其次。需要全部重新review。4.鼓励团队协作,这里又是由于历史原因,有总部来的人,有不同国家的人,还有被排挤的人,总之气氛上分了几个等级,这对团队绝对是很大障碍,需要做很大的破冰努力。
挑战很多,不过也满creative的
